Dyeing leather chairs, what did I do wrong?

I purchased two chairs from an estate sale for $2 and was planing on recovering them. However, once home I decided that I really liked the idea of white leather. I purchased the leather nu stuff off amazon and that worked great but it comes with so little dye. I really only needed the white and black dyes so when I ran out I went to a leather shoe store as mentioned by several people online and purchase Fiebings Leather Dye in black and white. I also got the Meltonian Preparer, which almost ate through a portion of the seam on the one chair. I really want to make this work but am at a loss. Ideas???
