Icing for cookies (Help!)?

I need help on how to make icing for my cookies. I have a recipe and I know it works. However, I need to know why from the same batch of icing, when I separate them for different colours, one may be runny while another one holds together well. Could you please help me by telling me how to ensure that when I make the icing that it will not just spread out like goo when I pipe it onto the biscuit and how I can get a good consistency. (eg. more icing sugar etc) Thanks!

    Vanilla icing for cookies

    Ingredients:

    * 2 cups confectioners' sugar, sift before measuring

    * 1 1/2 tablespoons butter, soft

    * 1/2 teaspoon vanilla extract

    * 1/4 teaspoon salt

    * 3 to 4 tablespoons milk

    Preparation:

    Combine all icing ingredients in small mixing bowl. Stir until smooth and well blended. Adjust for spreading consistency if necessary, adding more milk or more confectioners' sugar. Spread icing or drizzle on warm cookies or pound cake.

    This is the BEST icing recipe for cookies. I get so many good ideas from this website c:

    Sugar Cookie Frosting

    4 cups powdered sugar

    1/2 cup shortening

    5 tablespoons milk

    1 tsp vanilla extract

    Food coloring

    Cream the sugar and shortening until smooth and fluffy, then beat in the milk and vanilla until stiff, about 5 minutes. Color with food coloring if desired.

    Enjoy! :3
