Kneading is the best way to soften leather. It's very time consuming, but the finished results are fantastic and you never have to worry about it drying out like you would with lotions, etc.
I use my anvil and pull the leather back and forth over the pointed end of it until I'm satisfied. On the edges, I use a ball peen hammer and hammer the edges till they are soft

Check in the sporting good stores - or the grocery store - i guess, they make a leather conditioner. We used it to soften a new baseball mitt, but it can be used on any leather. I don't recall the brand, but it comes in a plastic bottle. They also sell leather conditioning/cleaning wipes at Target.

You can try to bring it back with leather conditioner but it may be a lost cause.
By the by, don't bother looking for it at Wilson's, they went out of business last month. Just about any department store will carry it though, look near the leather jackets.

Rub shaving cream into it and leave it for three days.
then wash it off.
I do it all the time for a new leather baseball glove.
it softens the leather right up.

One thing that will help both clean it and soften it is Murphy's Oil Soap. It conditions the leather, and it will even remove grease stains.

Old leather?
Maybe you should use an “Old product” like dubbin, you can find it on Ebay.
Or even polish as in shoe or boot polish.

you can wet a towel and wrap the leather in it for a while, don't forget about it, or it'll get moldy.

you can use baby wipes that contain Lanolin. This will keep the leather soft and clean.
